Conducting an Operational Assessment and Developing Strategic Plans for a Multi-site Boutique PE-Backed Fitness Platform
Situation: A multi-site boutique fitness company sought to expand its multi-city presence and was evaluating growth models (including franchising), as well obtaining PE investment. Senior leadership wanted to ensure the company was set up for success and had a well-defined critical path.
Action: BIE stepped in as an interim COO to aid the company in its transformation. BIE conducted end-to-end operational assessment, including: staffing, compensation, processes, and customer experience, etc. BIE identified best practices; realigned the staffing model and partnered with the field team to establish SOPs and KPIs. Further, BIE reviewed sales and acquisition programs – including customer acquisition and retention, pricing and promotion. In-depth analysis helped us to determine and develop a marketing strategy to increase multi-month packages by 30%.
Results: BIE worked with the team to implement the critical path across operations and establish company-wide KPIs, structured at targeted EBITDA. BIE also developed a long-term growth strategy to expand its multi-city footprint.
